Inside Tencent’s Failed Attempt to Take On ‘Grand Theft Auto’

For the better part of six years, Tencent's Lightspeed studio poured resources into a project that was meant to be its answer to Rockstar's Grand Theft Auto. The game, known internally as Last Sentinel, was designed as a sprawling open-world action title with a heavy emphasis on narrative and systemic chaos. Sources familiar with the project say the budget ballooned past several hundred million dollars, making it one of the most expensive video game productions ever attempted in China.

The ambition was clear: build a living city with deep AI, a cinematic story, and online multiplayer that could rival GTA Online. The team, which grew to over a thousand people, was given near-blanket approval to hire top talent from around the world. But the scale of the task proved overwhelming. Development cycles stretched, and the game's vision kept shifting between a single-player experience and a live-service model, which led to constant rework and internal friction.

Tencent ultimately pulled the plug on the project earlier this year. The failure is a rare public stumble for the company, which usually plays it safe with mobile games and investments in Western studios. The lesson from Last Sentinel is that raw cash and talent cannot easily replicate the cultural and technical polish that Rockstar has spent decades perfecting. The game's code and assets are now shelved, and many of its senior leads have left the company. For Tencent, the costly experiment is a reminder that even the deepest pockets cannot buy a guaranteed hit.
